It\u2019s risk-averse. It asks you to improve your impact rather than win It\u2019s a lousy way to run a ballclub. It\u2019s the perfect way to run your arts organization.<\/p>\n\n\n\n<figure class=\"wp-block-image size-full is-resized\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"380\" height=\"280\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/You-play-to-win-the-game.gif?resize=380%2C280&#038;ssl=1\" alt=\"\" class=\"wp-image-653\" style=\"width:601px;height:443px\"\/><figcaption class=\"wp-element-caption\">Herm Edwards at a press conference when he was the head coach of the NY Jets.<\/figcaption><\/figure>\n\n\n\n<p>Back in October, just after the regular season ended for Major League Baseball (MLB) in the US, who said the following?<\/p>\n\n\n\n<p>\u201cNobody wants to hear the goal this year is, \u2018We\u2019re going to win 54 percent of the time.\u2019 Because sometimes 54 percent is \u2014 one year, you\u2019re going to win 60 percent, another year you\u2019re going to win 50 percent. It\u2019s whatever it is. But over time, that type of mindset gets you there.\u201d<\/p>\n\n\n\n<p>You probably wouldn\u2019t know him, even if I were to give his name. I\u2019ll tell you that he is the president of baseball operations of an MLB franchise. Here\u2019s something else he said:<\/p>\n\n\n\n<p>\u201cIf what you\u2019re doing is focusing year to year on, \u2018What do we have to do to win the World Series this year?\u2019 You might be one of the teams that\u2019s laying in the mud and can\u2019t get up for another decade. So we\u2019re actually doing the fan base a favor in asking for their patience to win the World Series, while we continue to build a sustainably good roster.\u201d<\/p>\n\n\n\n<p>His name is Jerry Dipoto. He runs my city\u2019s team, the Seattle Mariners. This year, the Mariners finished with a won-loss record of 88-74, which means it won 54% of its games. That record, while pretty good, was not good enough to make the playoffs, let alone the World Series.<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><a href=\"https:\/\/501c3.guru\" target=\"_blank\" rel=\"noreferrer noopener\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"590\" height=\"393\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/Jerry-Dipoto-2019.jpg?resize=590%2C393&#038;ssl=1\" alt=\"\" class=\"wp-image-654\" srcset=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/Jerry-Dipoto-2019.jpg?w=590&amp;ssl=1 590w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/Jerry-Dipoto-2019.jpg?resize=300%2C200&amp;ssl=1 300w\" sizes=\"auto, (max-width: 590px) 100vw, 590px\" \/><\/a><figcaption class=\"wp-element-caption\">Jerry Dipoto (photo by Alan Chitlik, Sportspress Northwest)<\/figcaption><\/figure>\n\n\n\n<p>It is not irrelevant to note here that the Seattle Mariners are the <strong>ONLY<\/strong> current team in MLB never to have even <em>played <\/em>in the World Series, let alone win one. So its tortured fan base, which began with the franchise\u2019s inception in 1977 (<a href=\"https:\/\/www.sportspressnw.com\/2243495\/2019\/thiel-mariners-have-a-shot-to-catch-the-pilots\">after a lawsuit settlement with MLB borne from having a used car dealer buy and move its previous team to Milwaukee after one season in 1970<\/a>), has the distinctive honor (?) of being the most pooped-upon group of caring individuals since the <a href=\"https:\/\/www.sbnation.com\/2015\/8\/14\/9152971\/washington-generals-harlem-globetrotters-losing-all-the-time\">Washington Generals<\/a>.<\/p>\n\n\n\n<p>There\u2019s even a fantastic documentary about it on YouTube, called <a href=\"https:\/\/youtu.be\/TIgK56cAjfY?si=Mluk9QHdTYYHgrnP\">The History of the Seattle Mariners<\/a>. [Note: it\u2019s as long as the new Scorsese flick, and just as full of heartbreak, so watch it in small chunks.]<\/p>\n\n\n\n<p>If your business depends on winning and losing \u2013 in a literal sense, like a sports franchise \u2013 then it\u2019s fair to judge its leaders by a won-loss record. And it\u2019s probably not fair for management to continue to move the goal posts (a football metaphor). In still another football metaphor, asking for patience from your fan base, again and again, looks a lot like this:<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><a href=\"https:\/\/schulzmuseum.org\" target=\"_blank\" rel=\"noreferrer noopener\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"720\" height=\"628\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/bait-and-switch.jpg?resize=720%2C628&#038;ssl=1\" alt=\"\" class=\"wp-image-655\" srcset=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/bait-and-switch.jpg?w=720&amp;ssl=1 720w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/bait-and-switch.jpg?resize=300%2C262&amp;ssl=1 300w\" sizes=\"auto, (max-width: 720px) 100vw, 720px\" \/><\/a><\/figure>\n\n\n\n<p>Nonprofit arts organizations are in no such business. There is no football to pull away.<\/p>\n\n\n\n<p>If you judge your nonprofit arts organization by how it manages its finances, you\u2019re missing the point. The point of a nonprofit is to help people in one of the ways mentioned in the nonprofit definition, Section 501(C)(3) of the IRS. Forget the code for a moment. The point is to help people. To garner funding, you have to gather data on tangible findings of help. What did the community ask you to help? How did you manifest that help? How many were helped? What was the impact of that help?<\/p>\n\n\n\n<p>There is no magic number that counts as a victory. Unlike Herm Edwards\u2019s comments above, you don\u2019t \u201cplay to win the game.\u201d There will never be a moment where your company will be able to celebrate an ultimate victory. All you can do is sustain a better result than the previous attempt at help. Just get better than before.<\/p>\n\n\n\n<p>And when failures happen, discuss why they happened. Don\u2019t look at failures as things to sweep under the proverbial rug, regardless of how funders see it. Open, transparent discussions of things that didn\u2019t work can help your community find that which does. As we\u2019ve often said in these columns, \u201cproductivity can be defined as the elimination of that which is unproductive.\u201d The same idea applies to your nonprofit arts organization.<\/p>\n\n\n\n<p>Just get better than the last time. Think of it as that 54% rule \u2013 if your activities as a nonprofit arts organization improve the lives of 54% of the people that you wanted to help, that\u2019s a great step. Now, find ways to improve that each day, each season, each decade.<\/p>\n\n\n\n<p>It\u2019s like taking the distance between zero and one and calculating the midpoint. Then calculate the midpoint between <em>that<\/em> and one. Repeat. Repeat. Repeat. And so on.<\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><a href=\"https:\/\/501c3.guru\/contact\" target=\"_blank\" rel=\"noreferrer noopener\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"430\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/zero-to-one.jpg?resize=1024%2C430&#038;ssl=1\" alt=\"\" class=\"wp-image-656\" srcset=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/zero-to-one.jpg?resize=1024%2C430&amp;ssl=1 1024w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/zero-to-one.jpg?resize=300%2C126&amp;ssl=1 300w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/zero-to-one.jpg?resize=768%2C322&amp;ssl=1 768w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/10\/zero-to-one.jpg?w=1435&amp;ssl=1 1435w\" sizes=\"auto, (max-width: 1000px) 100vw, 1000px\" \/><\/a><\/figure>\n\n\n\n<p>Think of \u201cone\u201d as the ultimate victory. Winning the game. Know that you\u2019ll never reach \u201cone.\u201d But you\u2019ll have a higher and higher result each time.<\/p>\n\n\n\n<p>That\u2019s what sustainability is: helping more and more people each time you perform an activity. Not drawing a bigger audience, getting fabulous reviews, or achieving something no one else has ever been able to do, like making an unknown or bad piece of art work somehow because only you have the secret sauce to make that happen. (\u201cOnly I can make <a href=\"https:\/\/www.vulture.com\/article\/moose-murders-biggest-broadway-disaster.html\"><em>Moose Murders<\/em><\/a> work.\u201d)<\/p>\n\n\n\n<p>So, Jerry Dipoto, your task is to win, not to sustain. Field a team that wins the World Series and few fans will care about a subsequent 70-win season. What they won\u2019t be able to stand is a team that intentionally tries to win just enough games not to win the World Series, but overall, is better than average. It\u2019s the nature of sports teams.<\/p>\n\n\n\n<p>By the way, Jerry Dipoto, the last 25 World Series winners (if you throw out the 2020 COVID-shortened season) won an average of 95.8 games, a winning percentage of 59.25%. Do that instead of 54% and you\u2019ll have a likelier chance of getting to the promised land.<\/p>\n\n\n\n<p>And so, nonprofit arts organizations, your task is to sustain, not to \u201cwin.\u201d Provide greater impact to the neediest people in your community. The leaders and foundations will support that idea, even if you fall short one year, because they know you\u2019ll learn from your failures and do better next time. Just keep getting better and measure your results not from acclaim or vision, but by an improved community.<\/p>\n\n\n\n<p>By the way, nonprofit arts organizations, in case you\u2019ve forgotten, sustainability has absolutely nothing to do with survival. Or profitability. Or, in many ways, your company. Sustain your community for as best you can and as long as you can.
