Much like the flocks of flaks that worshiped <a href=\"https:\/\/www.walmart.com\/ip\/Subscribe-Now-Building-Arts-Audiences-Through-Dynamic-Subscription-Promotion-Pre-Owned-Paperback-0930452011-9780930452018-Danny-Newman\/373246874?wmlspartner=wlpa\">Danny Newman\u2019s <em>Subscribe Now!<\/em><\/a> (exclamation point and all) as the only, best, and fundamental grail\u2026 oops, I mean <em>guidebook\u2026<\/em> for reaping lots of ticket money all the time forever and ever, most of the great thinkers in the industry seek for a new guidebook that answers all the millions of equations, in a repeatable way, that face any arts organization. Stick to that guide, the prevailing thinking goes, and you\u2019ll never go wrong.<\/p>\n\n\n\n<p>Except that there is no such guide. There are too many variables in the equation to get you to predictably replicable success. With technology moving faster than ethics (which has always been the case, mind you, but now technology moves far more swiftly than fifty years ago), it is a fool\u2019s errand to look for a system that can reliably work. As it turns out, there never were. Only recommendations, tenuous claims on \u201cbest practices,\u201d and, every now and then, a success story, albeit temporary.<\/p>\n\n\n\n<p><strong>What, then, connotes success in this industry?<\/strong><\/p>\n\n\n\n<p>Pitiable executive directors and board members will tell you that success is financial. Financial well-being, they\u2019ll insist, is the benchmark for success. Survival and sustainability conquer all.<\/p>\n\n\n\n<p>However, money is not the coin of the realm for any nonprofit organization, even an arts nonprofit. If your community is measurably better off by your charitable activities, that\u2019s called \u201cimpact.\u201d Impact, then, is the main thing. And, as <a href=\"https:\/\/www.michaelpapanek.com\/3-powerful-leadership-sayings-from-jim-barksdale\/\">Jim Barksdale once said<\/a>, \u201cThe main thing is to make damn sure that the main thing is the main thing.\u201d<\/p>\n\n\n\n<p><strong>But we need money to have impact, don\u2019t we?<\/strong><\/p>\n\n\n\n<p>You do. However, you need to ask your company, \u201cWhy?\u201d<\/p>\n\n\n\n<p>Why do you need money? Why do you need more money? Why will money aid your impact?<\/p>\n\n\n\n<p>How do you know?<\/p>\n\n\n\n<p>Perhaps this is the problem. In most, if not all business school programs, undergraduate or graduate, <a href=\"http:\/\/bit.ly\/3Le8kto\">Michael Porter\u2019s revolutionary 5 Forces diagram is taught.<\/a> It\u2019s a basic understanding of where your company is in the market. It applies to nonprofit organizations as well, with the understanding that buying and selling usually refers to underserved or unserved people in the community.<\/p>\n\n\n\n<p>It&#8217;s a great tool for anyone opening a business. The (short and completely imperfect) descriptions of the forces are these, if you\u2019re an independent coffee house in Kirkland, Washington:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Existing competitors: other coffee houses in Kirkland, including Starbucks<\/li>\n\n\n\n<li>Bargaining power of buyers: what\u2019s the balance of power between your coffee house and your customer base?<\/li>\n\n\n\n<li>Bargaining power of suppliers: what\u2019s the balance of power between your coffee house and the bean suppliers, equipment suppliers, and the trained baristas?<\/li>\n\n\n\n<li>Threat of new competitors: Is it easy or difficult for another coffee house to open in Kirkland and become another competitor?<\/li>\n\n\n\n<li>Threat of substitutes: what other kinds of businesses might your customers choose to patronize instead of yours \u2013 restaurants? Small storefront shops? We discovered that the 5 Forces Framework, a theory that applied to every single company we could imagine, didn\u2019t exactly fit the model for our scope of work.<\/p>\n\n\n\n<p>If we set the scope of businesses to be something like \u201clive theaters in Kirkland, Washington,\u201d and just looked at ticket revenue as the measuring stick, it was easy. &nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Existing competitors: other live theaters in Kirkland<\/li>\n\n\n\n<li>Bargaining power of buyers: what\u2019s the balance of power between your live theater and your ticket buyers?<\/li>\n\n\n\n<li>Bargaining power of suppliers: what\u2019s the balance of power between your live theater and the performers; set designers, builders, and materials; costume designers, builders, and materials, etc.?<\/li>\n\n\n\n<li>Threat of new competitors: Is it easy or difficult for another live theater to open in Kirkland and become another competitor?<\/li>\n\n\n\n<li>Threat of substitutes: what other kinds of businesses might your customers choose to patronize instead of yours \u2013 Every category of movies? Every category of music? Every category of dance? Every category of Opera? Every category of museum\/gallery? What about just choosing to have a leisurely meal at a restaurant instead? And, of course, what about staying home and <em>not <\/em>going to see a live play?<\/li>\n<\/ul>\n\n\n\n<p><strong>It didn\u2019t work.<\/strong><\/p>\n\n\n\n<p>None of that took into account the donor revenue, which constituted (in some arts organizations) up to 75% of the income. How do you fit that second stream in?<\/p>\n\n\n\n<p>At the time, there was no good answer. Some tried to make it a 6-force structure. That <em>really<\/em> didn\u2019t work because the substitutes for donating money are different from the substitutes for seeing a play, for example. There was enough difference that shoe-horning a 6<sup>th<\/sup> force caused more confusion.<\/p>\n\n\n\n<p>Others created two separate 5-force structures \u2013 one for ticket revenues, the other for donated revenues. But that took into account only the revenues and not the results from educational programs or other community issues. How do you wedge in <em>that <\/em>force? This caused some of the thinkers in the group to create multiple 5-force worksheets for one company, some of which offered conflicting information on how to proceed.<\/p>\n\n\n\n<p>What\u2019s that old saw? \u201cA person with one watch knows what time it is; a person with two is never sure.\u201d<\/p>\n\n\n\n<figure class=\"wp-block-image size-full\"><a href=\"https:\/\/scenechangebook.com\" target=\"_blank\" rel=\"noreferrer noopener\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"914\" height=\"625\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/2-watches.jpg?resize=914%2C625&#038;ssl=1\" alt=\"\" class=\"wp-image-624\" srcset=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/2-watches.jpg?w=914&amp;ssl=1 914w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/2-watches.jpg?resize=300%2C205&amp;ssl=1 300w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/2-watches.jpg?resize=768%2C525&amp;ssl=1 768w\" sizes=\"auto, (max-width: 914px) 100vw, 914px\" \/><\/a><figcaption class=\"wp-element-caption\">Hey buddy, exactly what time is it?<\/figcaption><\/figure>\n\n\n\n<p>That applied to this process, which never ended with a conclusive solution.<\/p>\n\n\n\n<p>Now, with the passage of time, a global pandemic, and the lack of essential nature to any and every arts organization (so non-essential to the public that they\u2019re closing, causing a hue and cry\u2026 but mostly just to arts organization people), I see what happened.<\/p>\n\n\n\n<p><strong>We framed the original scope incorrectly.<\/strong><\/p>\n\n\n\n<p>A real nonprofit organization trades in impact. If we replace revenue with community impact, how does that change the 5-force structure? Let\u2019s say that the scope is now \u201carts charities that solve or mitigate a key Kirkland, Washington issue, as chosen by the people of Kirkland\u201d and you run a nonprofit company that happens to produce live theater.<\/p>\n\n\n\n<figure class=\"wp-block-image size-large\"><a href=\"https:\/\/501c3.guru\/contact\" target=\"_blank\" rel=\"noreferrer noopener\"><img data-recalc-dims=\"1\" loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"553\" src=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=1024%2C553&#038;ssl=1\" alt=\"\" class=\"wp-image-625\" srcset=\"https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=1024%2C553&amp;ssl=1 1024w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=300%2C162&amp;ssl=1 300w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=768%2C415&amp;ssl=1 768w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=1536%2C829&amp;ssl=1 1536w, https:\/\/i0.wp.com\/www.artsjournal.com\/scenechange\/wp-content\/uploads\/2023\/09\/5-forces-Kirkland.jpg?resize=2048%2C1106&amp;ssl=1 2048w\" sizes=\"auto, (max-width: 1000px) 100vw, 1000px\" \/><\/a><\/figure>\n\n\n\n<p>Toss that around for a while. For example, what if revenue were considered a necessary <em>supply<\/em> to achieve impact rather than the <em>goal?<\/em> Who has greater power in the relationships between your company (in the same box as \u201cexisting competitors\u201d) and each of the other forces?<\/p>\n\n\n\n<p>Stop searching for the holy grail of some non-existent system that works for everyone, all the time, everywhere. The messiness of a tried-and-true business evaluation shows that there isn\u2019t one. Instead, concentrate on this: your company has the status and ability to make the world a better place for entire communities of people who need your help.
